Onboarding: find the one moment that matters and move it earlier

Share

TL;DR

Users don't need a tour. They need to get one real thing done in their first session.

Tours teach the wrong thing

A typical onboarding flow shows the menu, the settings and the main screens. That tells people where things live. It doesn't tell them why they should care, and most people skip it.

What changes behaviour is a first result. The user does one real thing and sees it work. After that, they believe the product might be useful.

How to find your first win

Look at the users who stuck around. Find the first meaningful action most of them took in their first session or two. It's often not the thing you'd guess. It might be inviting a teammate, importing a file, or seeing a report with their own data in it.

That action is your activation moment. Your job is to move users there faster and with fewer steps.

How to move it earlier

  • Remove steps before it. Every field, confirmation and setting between sign-up and the first win is a place to lose people. Defer what you can.
  • Start with their data. An empty product is hard to understand. A product with a sample or imported data shows the point at once.
  • Make the next step obvious. One clear button, not a dashboard of options.
  • Follow up on silence. If a user stalls before the first win, a short, helpful email or message in the first day does more than a generic welcome series.

What to do this month

  1. Pick the activation moment. Compare retained users with those who left and find the action that separates them.
  2. Count the steps to reach it. Write down every click and field.
  3. Cut or defer half of them.
  4. Measure the time to first win. Track it weekly, as one number.
  5. Talk to five users who stalled. Ask what they expected to happen. It's the fastest research you'll do.
